The market for AI tools for consultants is noisy. Demos look magical; real engagements are messy PDFs, conflicting spreadsheets, and clients who change the question midstream. A useful evaluation treats AI as infrastructure for delivery, not a toy for slide generation.

Start with confidentiality. Where do uploads reside? Who can access them? Can you revoke access per project? If the answer is “everyone in the workspace sees everything,” that may be fine internally but disastrous for Chinese walls. Map the tool to how your firm actually runs conflicts and guest consultants.

Next, traceability. Consultants defend recommendations with evidence. If an AI output cannot point back to sources—or habitually invents connections—you will spend senior time undoing damage. Test with a deliberately ambiguous packet and see whether the tool surfaces uncertainty instead of bluffing.

Subprocessors and AI providers matter for client questionnaires. List who touches data, including model vendors and email systems. If marketing claims outrun legal reality, you create liability for both vendor and firm. Prefer vendors that describe training and retention policies plainly.

Finally, map the tool to economics. Open-ended chat billing is hard to forecast. Credit-based report units align better with proposals and staffing models. If you cannot explain utilization to your CFO, you will struggle to explain it to clients when they ask for a discount.
